Choosing the Right Tools Not Just Management Tools

Jimmy Burroughes: So, let’s start with the classics. There’s this big, common mistake I see everywhere, right? You get promoted, you step into a leadership role, and you just keep doing what worked before. More checklists. More meetings. Micromanagement. Basically, you do what everyone around you is doing. And you end up working harder, longer hours, thinking if you just push more, things will click. But here’s the wild truth nobody tells you—the game’s changed, but the instructions you got haven’t. I always use this metaphor: imagine you’ve got a hammer and, well, every problem looks like a nail. But sometimes what you actually need is a spanner, and if you're only able to attack with your hammer, it doesn’t matter how hard you hit, you’re using the wrong tool and probably aren't going to loosen that bolt. Not only does this approach wear you out, but you never unlock the real potential of your team.

Jimmy Burroughes: And, look, this stuff ties back to what we chatted about in Episode 1, where we dug into beliefs versus actions. You can have the shiniest, most robust checklist in the world, but if you’re still stuck in the old “management first” mindset, your leadership’s always going to struggle as your career advances. You’re not really leading. You’re just using outdated management tools for new terrain. Alright —let’s take this one step further.

The Leadership Backpack Analogy

Jimmy Burroughes: Here’s my favourite way to explain it, and honestly, I’ve got a story—bear with me. Back when I was leading a trek in Afghanistan, we were heading out for what should’ve been a simple move from one valley to the next. But some folks packed every gadget and tool they’d ever used in previous assignments. Their bags were stuffed—with things totally useless for that route. And, man, every extra kilo felt like a ton after a few hours hiking uphill. The people who thought they were best-prepared ended up being the slowest, because they carried stuff they didn’t need anymore.

Jimmy Burroughes: That, in a nutshell, is the leadership backpack analogy. When we move up from being individual contributors to leading teams, we’re lugging around all these tools, skills, and habits that got us success in our last job. They’re familiar. Feels a bit risky to let them go. But the reality is that a lot of the stuff that made you a star as an individual and even as a manager? It’s probably weighing you down now as a leader, sometimes even stopping your progress up the trail.

Jimmy Burroughes: So, every now and again, we’ve gotta unpack our leadership backpack. Toss out old habits. Keep what's genuinely useful for the journey we’re on now. And, I know, it’s hard—shedding old skills sometimes feels like you’re letting go of part of your identity. But unless you do, you’re out of breath at the back while everyone else is still moving forward. Maybe, just take a moment, think: what are you carrying that you don’t need anymore? What actually helps your team succeed, and what’s just old baggage? If you fancy a challenge, do a quick leadership inventory after this episode. What’s helping you move forward, and what’s making things an uphill struggle?

Adapt or Stagnate: Shifting Your Toolset

Jimmy Burroughes: This next bit is the hardest part for most of us. There’s always this tension, right? Your old habits… they’re comfy. They worked before. But if you keep clinging to them, you hit a wall. I’ve seen so many leaders hold onto “I’ll make all the decisions” or “I fix everything myself,” and then they wonder why nothing changes—why the team’s not engaging, why progress stalls and why they are really feeling burnout creeping up on them. It’s natural. We all want to feel useful. But the uncomfortable truth? If we don’t adapt, we end up stuck—sometimes without even realizing it.

Jimmy Burroughes: Real growth comes when you let yourself try new approaches, even if they feel weird at first. Maybe that means shifting from unilateral decisions to being a facilitator—letting the team navigate and surface the best path forward. Letting go of that “village fisherman” role—the one who’s always got the answers, does all the problem-solving. Instead, you become more like the “icebreaker leader”—not the ship, but the captain who smashes a route through the ice, makes it safe, and helps everyone else sail through, stronger. It’s not about having all the answers; it’s about creating the safety and space for great ideas to actually surface.

Jimmy Burroughes: So, if you find yourself slipping back into old habits—checklists, micromanagement, meetings that go on forever—pause. Ask whether you’re choosing the right tool for the job, or just the comfortable one. And if in doubt? Try emptying your backpack and starting again.
